Crust & Grain Co. is a concept artisan bread manufacturing brand headquartered in Vienna, Austria — strategically chosen for its position at the intersection of Central European baking tradition, modern food logistics infrastructure, and proximity to both Western European retail networks and emerging Eastern European markets.

The product range covers twelve distinct bread varieties — from classic Viennese sourdough and dark rye to seeded spelt, brioche, flatbreads, and gluten-free alternatives — manufactured at scale in a purpose-built 4,200sqm production facility in the Vienna Food Technology Campus, and distributed to retail grocery, foodservice, hospitality, and export markets across 22 countries.

The brief: build a food brand that competes credibly on supermarket shelves alongside established European bakery brands while communicating the artisan heritage, ingredient integrity, and production transparency that premium bread buyers demand. Then build the digital infrastructure that generates retail partnership enquiries, foodservice accounts, and direct-to-consumer subscription orders simultaneously.

Before — The Problem

The founding team had spent three years perfecting recipes, securing a production facility, and achieving BRC Global Food Safety Grade A certification. Their bread was exceptional. Their brand was a temporary logo designed by a family friend and printed on brown kraft bags.

On supermarket shelves — where packaging is the only salesperson — the product was invisible. Buyers from retail chains in Germany, Switzerland, and the Netherlands attended tasting meetings and commented consistently on product quality, then requested brand and packaging redesigns before committing to listings. Two distribution partnership opportunities were lost because the brand didn’t meet the visual standards required for premium retail placement.

No website. No social media. No trade marketing materials. No digital presence of any kind beyond a Gmail address.

The product was ready. The brand wasn’t.

After — The Outcome

A complete artisan bread brand ecosystem — visual identity, product packaging across twelve SKUs, manufacturing facility brand integration, retail and foodservice marketing materials, website, e-commerce, social media, and a full digital marketing strategy for both B2B trade and B2C consumer channels.

Within eight months of brand launch: secured listings in three major Austrian supermarket chains, two German grocery groups, and one UK premium retailer. Foodservice accounts across fourteen hotels and twenty-two restaurant groups. Direct-to-consumer subscription box launched — 1,840 active subscribers in the first six months. Export enquiries from twelve countries outside the initial distribution network.

The bread hadn’t changed. The brand had transformed how buyers, retailers, and consumers experienced it.

Brand Concept — From Vienna. Made Properly.

Every brand decision traces back to one positioning statement: From Vienna. Made Properly. It communicates geographic provenance without being parochial, and craft commitment without being precious. It works in English, German, French, and across all export market contexts.

The brand hero is the process — the sourcing, the fermentation, the baking, the handling — made visible at every touchpoint. Packaging that shows the grain. A website that shows the bakery. Social media that shows the bakers. The transparency is not just an aesthetic choice — it is the primary trust mechanism in a premium food category where consumers are increasingly suspicious of mass production dressed as artisan.

Digital Marketing Strategy

B2B Trade Channel: Google Search Ads targeting wholesale and foodservice buyers searching for European artisan bread suppliers. LinkedIn campaigns targeting procurement managers, category buyers, and food and beverage directors at hotel groups, restaurant chains, and grocery retail businesses across the UK, Germany, and the Netherlands. Trade-specific landing page with BRC certificate download, product specification sheets, and minimum order information. Monthly trade newsletter to 680 buyer contacts across 14 markets.

B2C Consumer Channel: Instagram and Facebook campaigns targeting premium grocery shoppers, food subscription buyers, and artisan food enthusiasts in target markets. Google Shopping ads for individual product searches. Subscription box campaigns using lookalike audiences built from existing subscriber data. Influencer partnerships with European food and lifestyle creators — micro-influencers with 15,000–80,000 engaged followers in food content categories.

Content Marketing: Monthly blog covering European bread culture, fermentation science, ingredient sourcing, and baking at home. These rank organically for long-tail search terms and attract premium consumer audiences building brand affinity over months before purchase. A YouTube channel featuring production process videos, baker profiles, and “why this bread” ingredient deep-dives — the highest-converting content format for food subscription acquisition.

Email Marketing: Consumer sequence: welcome email with brand story, Day 3 baking process feature, Day 7 recipe using Crust & Grain bread, Day 14 product spotlight, Day 21 subscription offer. Trade sequence: welcome with product catalogue, Day 3 BRC certification and hygiene documentation, Day 7 trade pricing guide, Day 14 case study from existing retail partner, Day 21 meeting booking CTA.

The bread was ready on day one. The brand took eight months to build — and everything that happened commercially after that was downstream of the brand decision. In premium food, the packaging is the promise. The digital presence is the proof. Get both right and distribution follows. Get either wrong and quality alone isn’t enough to earn a shelf.
